I've seen a lot of bad shampoo bars in my time. Sticky bars. Sweating bars. Bars that look beautiful on day one and turn into a sad, puddled mess by day ten. Nine times out of ten, the culprit isn't the surfactant or the essential oil blend. It's glycerin.
Everyone talks about glycerin like it's some kind of gift from the cosmetic gods. "It attracts moisture to the hair!" "It's so gentle!" "It's natural!" I'm here to tell you: that's mostly marketing nonsense. In a shampoo bar, glycerin is the single most unpredictable ingredient you can work with-unless you understand exactly what it's doing at the molecular level.
The Dew Point Problem You Ignore at Your Peril
Let me paint a picture. You've just finished a production run of your signature lavender shampoo bars. They look perfect coming out of the mold. You wrap them in cellophane and stack them on the shelf. Three days later, you open the wrapping and there's a thin, sticky film on the surface. It feels greasy. It smells slightly off. Your heart sinks.
Welcome to glycerin dew. This happens because glycerin has three hydroxyl groups that aggressively pull water from the air. If your curing room is above 60% relative humidity, your glycerin is working against you. It absorbs atmospheric moisture, saturates the bar's surface, and creates a liquid layer that actually strips your surfactants from the bar matrix.
I've seen small-batch makers throw away entire batches because of this. They thought it was a contamination issue. It wasn't. It was glycerin, plain and simple.
The Fix That Took Me Two Years to Figure Out
Here's what I learned the hard way: you have two options.
- Cut it out completely. For syndet bars built on SCI or SCS, you don't need glycerin at all. Replace it with sorbitol, which offers similar humectant properties but absorbs water much more slowly.
- Encapsulate it. If you must have glycerin on your label (and I get it-customers look for it), add 1% cetearyl alcohol to the formula. That creates a lipid barrier that traps the glycerin inside the bar and prevents it from pulling moisture to the surface.
If you're using glycerin monostearate (GMS), you're already ahead of the game. GMS is a solid wax that delivers the same skin-feel benefits without the dew problem. It stiffens the bar, too, which is a nice bonus.
The pH Drift That Keeps Me Up at Night
Cold process shampoo bars are a different beast entirely. Here, glycerin isn't an additive-it's a byproduct of saponification. You get roughly one part glycerin for every three parts soap. That's a forced chemical reality you cannot escape.
And it's dangerous.
Residual glycerin holds moisture inside the bar for weeks after you unmold it. That moisture keeps the saponification reaction active. Free sodium hydroxide or unsaponified fatty acids can linger. A bar that tests at pH 8.5 on day 7 can drift to pH 9.5 or even 10 on day 30. You ship what you think is a safe product, and three weeks later your customer is writing you a furious email about burning eyes and stripped color.
I've tested this. I've seen the data. It's real.
How to Sleep at Night If You Make Cold Process
- Drop your water discount to 20% or less. More water means more residual glycerin activity.
- Force a 4-week cure at below 40% relative humidity. Do not trust ambient conditions.
- Test pH weekly for the first 60 days. If you see upward drift, you know the glycerin is still reacting.
The Sticky Truth About Glycerin Purity
Here's something almost nobody talks about: not all glycerin is created equal. The USP 99.7% vegetable glycerin you buy from a reputable supplier is one thing. The bulk "glycerin" from low-cost sources often contains diglycerol and triglycerol-impurities with different hygroscopic points. Those impurities make your bar sticky at lower humidity levels. They cause sweating even in "dry" climates.
You won't see these on a standard certificate of analysis. You need HPLC or GC testing to catch them. If you're getting recurring tackiness and you've already lowered your glycerin percentage, test your raw material. I've had to send glycerin back to suppliers twice in the last five years for exactly this reason.
The Wrapper Rules Nobody Writes Down
Glycerin doesn't stop working just because you wrapped the bar. If you use cellophane or shrink wrap on a cold-process bar before the glycerin has fully settled, you're essentially creating a mini greenhouse. The trapped humidity decomposes the surface. I've seen bars develop mold spots from this.
For cold process: unbleached kraft paper only for the first 2-4 weeks. Let it breathe.
For syndet bars: if you're using a glycerin-rich melt-and-pour base as your foundation, stop. You're making a solid body wash, not a shampoo bar. That glycerin film creates a negative charge differential that repels oil-soluble conditioners. Your bar will "squeak" on hair instead of delivering slip and shine. Customers will hate it, even if they can't explain why.
When I Actually Use Glycerin (and When I Don't)
I use glycerin in shampoo bars exactly three times:
- In a hot-process syndet: 1-2% added after the melt, just before molding, to improve post-use feel.
- In a low-clarity liquid soap conversion: to help re-disperse the paste evenly.
- In glycerin monostearate form: as a solid replacement that avoids all the moisture issues.
Beyond that? I leave it out. My bars are harder, more stable, and I get far fewer customer complaints about sticky residue or surface sweating.
The Bottom Line
Glycerin is not a hero ingredient. It is not a filler. It is a reactive raw material that demands respect. If your bar sweats, your formula is unbalanced. If your bar is sticky, your glycerin (or its impurities) is the culprit. If your pH drifts, your glycerin is the catalyst.
Stop treating it like the nice, natural thing you add to make your labels look good. Start treating it like the process control variable it actually is. Your curing room, your QC team, and your customers will thank you.
