Ask any soap maker about olive oil and you'll get the same reverent response. Castile soap. Mediterranean tradition. Centuries of gentle, skin-loving formulation history. It's basically sacred in the handmade soap world, and for good reason.
So when shampoo bars started gaining traction, olive oil just... came along for the ride. Same trusted reputation, same generous percentages soap makers had always used for body bars. Nobody stopped to ask a pretty basic question: does hair actually behave like skin?
It doesn't. And that oversight is quietly sabotaging a lot of otherwise well-made shampoo bars.
What's Actually Happening at the Molecular Level
Olive oil runs about 70-80% oleic acid, a monounsaturated fatty acid. Once you saponify it, that oleic acid becomes sodium oleate - and sodium oleate has some very specific habits worth knowing about.
First problem: the lather isn't just "different," it's structurally weak. Sodium oleate creates a soft, slow-building soap with a slippery quality rather than a foamy one. On skin, that slip feels indulgent. On hair, weak lather means the surfactant can't spread evenly across each strand. So what do most people do? They compensate by scrubbing harder in specific spots - which is exactly the kind of mechanical stress that roughs up the cuticle and invites frizz.
Second problem, and this one surprises people: soap scum. Pure olive oil soap has one of the highest tendencies to form calcium and magnesium scum in hard water - more than coconut or palm-based bars, despite what most assume. And this isn't just a dulling, filmy nuisance you rinse away and forget. That residue creates uneven porosity along the hair shaft, which messes with how everything else you put on your hair afterward - conditioner, oils, leave-ins - actually absorbs.
The issue doesn't stay in the shower. It follows you into the rest of your routine.
Where Most Recipes Get the Ratios Wrong
Scroll through shampoo bar tutorials and you'll see olive oil used at 30%, 40%, sometimes higher, as a percentage of total oils. That number comes straight from body soap formulation, copied over without anyone questioning whether it still makes sense.
It doesn't, and here's the math that explains why.
- The cleansing balance falls apart. Olive oil has a cleansing index of zero on Soapcalc. That's fine by itself, but shampoo bars usually pair it with coconut oil (cleansing index: 67) to actually generate lather. Load up too much olive oil, and you've got two oils working against each other - one cleaning aggressively, the other adding softness but contributing nothing to the actual job of removing buildup.
- The hardness problem compounds itself. Olive oil scores low on hardness (around 9 on Soapcalc), but shampoo bars actually need more structural firmness than body bars, not less. They're used in wetter conditions, handled more often, and need to survive sitting in a shower caddy without turning to mush. So you add more hard oils to compensate - cocoa butter, high-stearic oils - which then throws off your lather profile all over again.
It's formulation whack-a-mole, and olive oil is usually the mole nobody realized they were chasing.
My rule of thumb: cap olive oil at 15-20% of total oil weight for shampoo bars. That's well under the 25-40% range that's standard in body soap.
The Superfat Trap Almost Nobody Talks About
Here's the part that rarely comes up in shampoo bar circles: superfat percentage behaves differently with olive oil when hair is the target, not skin.
Standard cold process guidance says 5-8% superfat for skin-safe bars. That number was built around skin, which has sebum and a surface chemistry that treats leftover free fatty acids as moisturizing.
Hair has no such tolerance. Fine or straight hair especially reads that same residual oil as heaviness, not moisture. And olive oil's free fatty acids are notoriously slow to rinse clean off hair strands. At a typical 5-8% superfat, that residue sticks around.
This is very likely why people describe certain shampoo bars as leaving hair "gummy" or "waxy" - then chalk it up to hard water, or assume they just need more time to adjust. In a lot of cases, the real culprit is olive oil's fatty acid profile sitting at a superfat level that was never designed with hair in mind to begin with.
My adjustment: once olive oil crosses 15% of total oils, I drop superfat down to 3-4% specifically to account for how slowly oleic acid rinses off - regardless of what's considered standard everywhere else.
A Better Option Hiding in Plain Sight
If conditioning is the goal without the baggage, high-oleic sunflower oil deserves a lot more attention than it currently gets.
This isn't a trendy substitution - it's a practical upgrade. Its fatty acid profile stays far more consistent than olive oil's, which can vary quite a bit depending on harvest, region, and how it was processed. That consistency means more predictable saponification and rinse behavior from batch to batch. It also tends to rinse slightly cleaner than olive oil while still delivering comparable conditioning.
Olive oil carries centuries of soap-making tradition behind it. But shampoo bars are their own category with their own demands, and it's worth asking whether that tradition is actually serving the formula - or just serving habit.
What This Means for Your Next Batch
If you're formulating or tweaking a shampoo bar recipe, here's where to start:
- Cap olive oil at 15-20% of total oil weight, not the 25-40% typical of body soap.
- Drop superfat to 3-4% whenever olive oil makes up a meaningful chunk of the formula.
- Pair it deliberately with higher-cleansing oils like coconut or babassu, at levels high enough to offset olive oil's zero contribution to cleansing.
- Test your bars in your actual water hardness, not just with pH strips. Soap scum behavior varies a lot by region and changes real-world performance significantly.
- Try high-oleic sunflower oil as a formulation variant, especially for bars aimed at fine or straight hair.
Olive oil isn't a bad ingredient. It's a misapplied one, carried over from body soap formulation without anyone really questioning whether hair chemistry calls for something different.
It does. And formulators willing to treat shampoo bars as their own category, rather than a hair-shaped copy of body soap, tend to be the ones making bars that actually perform where it counts - on wet, freshly-washed hair, not just under running water.
